HOW TO READ THIS PLAYBOOK

A guide for turning a need into a well-defined delivery.

This playbook helps leaders and teams organise a working conversation. In a proposal, that conversation becomes scope, assets, responsibilities, acceptance criteria and clear exclusions.

EDAVEN guides Arcogi’s applied practice.Arcogi BoK brings together the criteria and practices guiding the work.Arcogi OS organises the operational components required by the agreed scope.Every initiative defines how work happens, when it is reviewed and how exceptions are handled.

ARCOGI AND THE PORTFOLIO

Arcogi can enter where your operation needs to move forward.

Some companies need to organise an opportunity. Others already have a case to execute or an operation that needs continuity. That is why our offers start at different points and connect when evidence supports the next move.VÉRTICE is useful when an organisation needs clarity before moving forward. When the case is already defined, another offer may be the better place to begin.

VÉRTICE Executive

Organises a priority opportunity or decision before — or at the start of — a material investment.

Decision Sprint

Turns a qualified case into action, evidence and a scale recommendation.

MDC / Expanded CoE

Co-manages or operates a persistent sociotechnical cell, from context to value capture.

Arcogi Academy

Builds the capability to operate, review and expand the practice.

OPERATIONAL CONTRACT FOR THIS CONTENT

An investment decision treated as an execution capability.

This content describes an applicable capability. In an engagement, scope, interfaces and acceptance criteria are agreed with the client.

01 · Contractable capability

Make the selected business case operable through agreed context, explicit accountability, controlled action and reviewable evidence.

02 · Verifiable delivery

One bounded case, with named owner, approved context, observable action and recorded review.

Works when

Teams use approved sources and agreed criteria before acting.

Boundary

Applies only to the selected case and its agreed interfaces; it does not replace the client’s wider operating model.

Does not

Does not take material decisions, alter commitments or claim realised value without human authority and evidence.

Exception

Missing context, conflicting criteria or a material risk are recorded and escalated to the agreed owner.

Safe stop

The activity is paused or degraded to human review when context, authority or evidence is insufficient.

Recovery

Work resumes only after correction, requalification and a recorded decision.

How it is structured

  1. frame the case, consequence and accountable owner
  2. establish context, interfaces, limits and dependencies
  3. demonstrate the slice, review it and prepare handoff

How it is verified

  • scope, owner and advancement criteria are explicit
  • expected and boundary behaviour can be demonstrated
  • the client can accept, revise, pause or continue

Evidence that remains

  • approved context and assumptions
  • tests, decision record and traceable review
  • version and learning record for the next cycle

Authority and accountability

Transition and continuity

  1. Arcogi designs, applies the practice and produces the agreed evidence.
  2. The client retains authority for material decisions, acceptance, access and continuity.
  3. Agents perform only authorised tasks, record and escalate.

The client can operate the delivered capability internally or choose a subsequent initiative without repeating the essential work.

Executive playbook

The next advantage will not come from having more AI. It will come from making and executing better decisions with it.

Arcogi brings data, AI, agents, decisions and value into an executive journey that preserves human accountability, technology sovereignty and financial discipline.

01 · The executive question

Where is the organisation investing without being able to link technology to a decision and a measurable outcome?

PRODUCTIVITY

Doing more is not enough

Any gain must be linked to capacity, total cost, quality and its impact on customers and teams.

COST

Automation also creates costs

Models, infrastructure, oversight, integration, security and operational change all contribute to the true cost.

EXPERIENCE

Speed without context can erode trust

People and agents need to work from the same meaning, with clear roles and boundaries.

VALUE

Outcomes must be established, not assumed

The organisation must distinguish correlation, effect, cost and uncertainty before increasing its investment.

02 · The Arcogi approach

EDAVEN guides knowledge, transformation and operational continuity.

EDAVEN is Arcogi's proprietary doctrine and operating movement for the governed journey from data to value. The doctrine establishes the commitments; Evaluate → Design → Architect → Validate → Enable → Navigate directs the work; and the journey makes the conditions and outcomes visible.

03 · Executive journey

From trusted context to cumulative learning.

01Data ReadyData with defined quality, meaning, access, version and purpose.
02AI ReadyModels assessed for a defined purpose, with performance, risk and cost understood.
03Agentic ReadyAgents with identity, boundaries, authorised tools, oversight and reversibility.
04Decision ReadyA decision with an accountable owner, target, deadline, alternatives, action and explicit constraints.
05Value ProvenAn outcome reconciled against costs, a comparison basis, uncertainty and adverse effects.
06Learning CompoundedKnowledge reviewed, validated and reused without losing context or accountability.
Investment rule

The next investment moves forward only when the organisation understands the question, accountability, cost, risk and evidence required to decide.

04 · Governance by design

Governance is not a layer added later. It is embedded in how data, AI, agents and decisions are prepared.

DATA

Meaning and accountability

Data products, semantics, quality, access, lineage and permitted use.

AI AND AGENTS

Purpose and boundaries

Assessment, identity, authority, oversight, cost, security and the ability to stop operation.

DECISIONS

Explicit commitment

Accountable owner, target, deadline, alternatives, action, monitoring and intervention.

VALUE

Responsible conclusion

Costs, comparison, uncertainty, adverse effects and the decision to scale, adjust, pause or stop.

05 · Sociotechnical model

People retain accountability. Agents extend execution capacity.

The organisation shares context and knowledge while keeping each action separate, identifiable and bounded. Autonomy is proportional to impact and reversibility.

06 · Work outcomes and assets

The contracted scope defines what the client receives and which decision each asset must support.

The items below are categories of outcomes and artefacts produced during delivery. They are not standalone commercial offerings. The proposal identifies which items are included in the contracted package, their acceptance criteria and each party's responsibilities.

Language contract. The offering is the commitment the client buys. The delivery package defines scope, timing and acceptance. Assets and artefacts are what the work produces. The client kit brings together what remains with the organisation. Any expansion requires a new scope and a new acceptance decision.
07 · Questions for leadership

Before increasing the budget, the organisation should be able to answer:

Which decision or outcome justifies the investment?Who is accountable, what is the deadline and which indicator must change?
Do data retain their meaning and limitations through to consumption?Or does every tool and function reconstruct its own version of reality?
Is AI genuinely necessary?Would a rule, a process change or better data solve the problem more effectively?
What may an agent do, and how can its activity be stopped? Are identity, access, approval and accountability explicit?
How will value be established? Were costs, the basis for comparison, uncertainty and adverse effects defined before action?
08 · Commercial entry and evidence-led expansion

Starting small does not mean stopping with the first kit.

The entry engagement defines a verifiable outcome. The acceptance record shows what was completed and makes the next constraint observable; only then is a new offering qualified.

OPTIONAL PORTFOLIO ENTRY

VÉRTICE Executive

This is the commitment the client contracts: to prepare a material decision with governed context, authority, target, deadline, alternatives, boundaries and defined evidence.

CONTRACTED PACKAGE

Verifiable delivery package

It defines the scope, timing, activities, responsibilities, evidence and acceptance criteria delivered by Arcogi Services.

WHAT THE CLIENT RECEIVES

Prepared decision + continuity plan

It brings together contracts, evidence, a consumption test, executive summary, operating guide, priority list and acceptance record that remain with the client.

NEXT DECISION

Next route under a new scope

After the prepared decision, the organisation may contract Decision Sprint, MDC or Arcogi Academy; it may also correct, wait or stop.

Commercial rule. The kit completes the OPTIONAL PORTFOLIO ENTRY, not the journey. Any expansion depends on evidence, the executive owner's decision, a separate proposal and new acceptance.
